How we calculate it
- Wages that didn’t produce work = yearly pay ÷ 52 × weeks on the job × the share of the job they didn’t do.
- Training = training hours × what an hour of your team’s time is worth.
- Hiring their replacement = hiring hours × that same hourly value, plus out-of-pocket hiring costs.
- Overtime and lost work are added as you enter them.
- We count the replacement hire once. The original hire is not counted, so the total stays conservative.

Why is the replacement hire counted but not the original one?
You’d have paid to hire someone for that seat either way. What the bad hire added is the cost of doing it again, so that’s the part we count.
